Your water softener can appear completely normal while doing nothing. The display is lit, the clock is correct and the brine tank contains salt, but hard water is flowing to every softened fixture. One common cause is a bypass valve that was opened during plumbing work and never returned to its service position.

This is worth checking early because the symptoms can be misleading. A homeowner may add salt, start repeated regenerations or schedule a repair when the softener is simply isolated from the plumbing. The right first step is to establish where the water is flowing before changing any settings.

When to suspect the bypass valve

Start with the timing. Did the change happen immediately after a plumber repaired a water heater, replaced a shutoff valve, worked on a pressure regulator or shut down water to the house? A contractor may bypass the softener to restore water while equipment is being serviced. The valve can then be overlooked when the job is finished.

A sudden change throughout the house is another clue. Soap may stop lathering as easily, shower doors may develop spots and fixtures may begin showing fresh mineral residue. If these changes appear at several softened fixtures at about the same time, check the softener and its bypass before assuming each fixture has a separate problem.

Do not rely only on how the water feels. Water temperature, soap and individual preference can affect that impression. A hardness test at a softened cold-water faucet gives you better evidence.

Identify the bypass arrangement before moving anything

Find the point where the household plumbing connects to the softener. Most installations have an inlet carrying untreated water into the unit, an outlet returning treated water to the house and a bypass path that can route water around the unit.

The controls vary. Some systems use one push-pull plunger. Others use two rotating handles built into the connection assembly. An older installation may have three separate plumbing valves: one on the inlet, one on the outlet and one between the two pipes.

Look for molded arrows, labels such as service and bypass, or a diagram on the valve body. Do not assume that handles should all point in the same direction. Valve position depends on the design. If the markings are missing or unclear, find the model instructions or ask the installer to identify the correct service position.

Take a photograph before touching the valves. That preserves the starting position and gives a service provider something useful to review.

What the normal service position should accomplish

In service mode, household water should enter the softener through its inlet and leave through its outlet. The direct route around the unit should be closed.

On a three-valve bypass, that usually means the inlet and outlet valves are open while the valve connecting the untreated and treated lines is closed. Integrated bypass assemblies work differently, so follow their markings rather than applying the three-valve pattern to them.

A valve can also be partly between positions. This may allow some untreated water to mix with softened water. The result can be inconsistent hardness rather than an obvious total loss of soft water. Check that each control is seated fully in its intended position, but never force a stuck handle or plunger. Brittle plastic, corrosion or mineral buildup can turn a simple check into a leak.

Test the water on both sides of the decision

Use a hardness test rather than judging only by spotting or soap performance. First test untreated water from a known unsoftened location, if one is available. An outdoor faucet is often unsoftened, but plumbing layouts differ. Then test cold water from an indoor fixture that should be served by the softener.

Run the indoor cold water long enough to clear water that was already sitting in the pipe. Avoid testing hot water first because the water heater stores water and can delay what you observe.

If the indoor result is similar to the untreated result, the softener may be bypassed or may not be removing hardness. If the bypass was visibly out of position, return it to the documented service position and test again after water has moved through the plumbing.

Keep the actual test results. Saying that the water is hard is less useful to a technician than reporting the untreated reading, the softened reading, the faucet tested and the valve positions.

Do not start repeated regenerations yet

A manual regeneration does not correct a water-routing problem. If water is traveling around the softener, the unit can complete a cycle without changing the water delivered to the house. Repeating the cycle may consume salt and send additional water to the drain without answering the basic question.

Confirm the bypass position first. If the unit has been bypassed for an extended period, placing it back in service may not produce an immediate change at every faucet because untreated water remains in household pipes and in the water heater. Flush a softened cold-water fixture and retest before deciding that the correction failed.

Watch for reasons the valve was left in bypass

Do not automatically return the unit to service if there is evidence that someone bypassed it deliberately. Look for water around the tanks, wet fittings, a disconnected drain line, cracked plumbing or a service tag. Listen for water moving continuously when no fixture is running.

If the softener leaks when placed in service, return it to bypass if that can be done safely and without forcing the controls. Shut off the appropriate water supply if necessary and arrange service. The goal is not merely to restore soft water. It is to avoid pressurizing damaged equipment.

Ask anyone who worked on the plumbing why the softener was bypassed. The answer should distinguish a temporary convenience from a known equipment problem.

When the bypass is already correct

If the valves are clearly in service position and hardness is still passing through, record what you can observe without dismantling the unit. Check whether the display shows an error, whether the time is correct, whether salt is available below the visible surface and whether the unit appears to have electrical power.

Also note whether the problem affects every fixture or only one area. A single hard-water faucet may be connected outside the softened-water plumbing. Whole-house symptoms point more strongly toward the softener, its settings or the main plumbing route.

A service provider should verify the inlet and outlet connections, test hardness before and after the unit, confirm that the bypass seals internally and determine whether the softener is actually completing each stage of operation. Ask for measured results instead of accepting a diagnosis based only on appearance.

What to ask a provider before approving work

Ask the provider to show you the correct service and bypass positions for your exact valve. Have the technician label the inlet and outlet if they are not obvious. Request hardness readings from both untreated and treated water, and ask what result demonstrates that the repair worked.

If a replacement is recommended, ask whether the bypass assembly itself failed, whether the softener is connected backward or whether the treatment components cannot remove hardness. Those are different problems and should not be bundled into a vague statement that the system is old or not working.

Leave the next homeowner a clear map

Once the system is working, label the normal valve positions near the equipment. Keep a photograph showing service mode and another showing bypass mode. Add a note identifying which outdoor faucets, kitchen taps or other lines are intentionally unsoftened.

That small record makes the next plumbing shutdown easier. More importantly, it turns a confusing loss of soft water into a short sequence of checks: confirm the plumbing route, test untreated and treated water, look for a reason the unit was isolated and only then investigate the softener itself.
